SEO without guarantees: why nobody promises TOP-3 and what you can realistically expect

Guarantees of top-3 in Google are either deception or manipulation with low-volume queries. Real SEO works over 6-12 months with projected traffic ranges (±30-40%), not exact positions. The failure case: how a client lost $12K on a “guaranteed top-3”

The owner of an e-commerce project (home goods, average order $80) came to us after 8 months with an agency that had promised a “guaranteed top-3 for 20 key queries.” A $1,500/mo contract, $12K paid in total. The result:

  2. Google’s algorithm updates. In 2023-2024 there were 4 major Core Updates + the Helpful Content Update + AI Overviews. After each one, positions reshuffled by 10-30 places even with no changes to the site.
  3. Behavioral factors. If your site is in the top-3 but the CTR is 1.2% (users don’t click), while a competitor in position 5 has a CTR of 8%, within 2-4 weeks Google will move the competitor above you. You don’t control the user’s decision to click.
  4. Personalized results. One user sees you in position 2 (because they visited the site before), another in position 12 (because they’re searching from a different city). Which position is the “real” one?
  5. New competitors. A brand with a budget 10x yours can enter the market and take the whole top-5 in 6 months.

Any agency that says “we guarantee positions” is either manipulating low-volume queries (as in the case above) or simply lying. In that case the contract always has a clause “except for force majeure, algorithm updates, competitors’ actions” — meaning any result can be written off against it.

  • No resources for content. SEO without content is like advertising without creatives. If you aren’t ready to write/commission 4-8 articles a month or have nobody to proofread them, SEO won’t work.
  • A site on a builder with limitations. Wix/Tilda/Squarespace often block critical SEO settings (robots.txt, structured data, load speed). You’d first need to move to WordPress/Shopify or custom.

Here are 6 red flags that mean “run”:

  1. They promise specific positions. “We guarantee top-3 for 20 queries” is either manipulation with low-volume queries or a lie. An honest agency says: “We project 2,000-3,000 visits/month in M9 from these clusters.”
